The Letter on the Label
Is Not a Measurement.

There is no industry standard behind S, R or X. One maker's stiff is another's regular, and within a single maker the same letter can behave differently between weight classes. This page explains what the shaft properties actually are, in the order we consider them in a bay.

First Consideration

Weight, Before Anything Else

Weight is the property that changes the most about how a club plays and the one golfers think about least. It sets the total mass of the club, it drives swingweight, and it has a larger effect on tempo and sequencing than flex does.

Iron shafts run from around forty grams in lightweight graphite to about a hundred and thirty in heavy steel. Wood shafts run roughly forty to eighty. Those are enormous ranges, and moving twenty grams changes a golfer's delivery more than moving one flex step ever will.

The pattern we see most often at this bench is a golfer in a shaft ten to twenty grams heavier than suits them, playing it because heavier reads as more serious. The symptoms are a slightly early release, a strike that migrates low on the face through a round, and a set that feels fine on the range and heavy on the sixteenth.

Going lighter is not a concession. It is frequently the single most effective change available, particularly for golfers over sixty and for anyone returning after a layoff.

Bands overlap heavily. Tempo matters as much as speed in placing a golfer.

Second Consideration

Flex, and What It Really Describes

Flex is resistance to bending. It is measurable — as frequency in cycles per minute, with the butt clamped and a known weight at the tip — but the letter printed on the shaft is not that measurement.

What we measure

Frequency in CPM

We put every raw shaft on the analyser and record its actual frequency. Two shafts both stamped stiff can differ by fifteen cycles per minute, which is more than a whole flex step in some catalogues. The number is what we build to; the letter is what the marketing department chose.

What matters more

Slope Across the Set

In an iron set, consistency of frequency progression from long iron to wedge matters more than the absolute value. A set with a smooth slope feels like one set. A set assembled from mixed production runs feels like eight strangers, even when every club carries the same letter.

The Practical Version

If a golfer tells us they are "between flexes", the answer is almost never to split the difference. It is usually that the weight is wrong, or that the tip section is behaving differently from the butt section, or that the shaft was trimmed to a generic chart rather than to a plan. We check all three before we consider changing the letter.

Third Consideration

Bend Profile: Where the Shaft Is Soft

Two shafts of identical weight and identical overall frequency can play completely differently because the stiffness is distributed differently along the length. Profile describes that distribution, and it is the property that separates shafts that feel alike on paper.

A softer tip section tends to add launch and spin and to feel like the head is lagging then releasing. A stiffer tip holds launch down and feels more direct, sometimes to the point of feeling harsh to a smoother swinger. The butt section governs how loaded the shaft feels early in the downswing, which is most of what golfers describe when they say a shaft feels "boardy" or "whippy".

Marketing language for this is unhelpfully vague, so we ignore it and read the measured profile. When we say a shaft is mid-launch, that means we have plotted it, not that a brochure said so.

Rough Guide

Soft tip
More launch, more spin, more perceived kick. Helps golfers who struggle to get the ball up.
Stiff tip
Lower launch, tighter dispersion, less feel of release. Suits aggressive transitions.
Soft butt
Feels loaded and smooth. Can feel unstable at higher speeds.
Stiff butt
Feels direct and firm. Can feel dead to a slower tempo.
Counterbalanced
Mass shifted toward the grip end. Changes swingweight and perceived head feel without changing head mass.
Fourth Consideration

Torque, Trimming and the Rest

Torque

Resistance to twisting, in degrees. Lower numbers twist less. It matters chiefly at higher speeds and on off-centre strikes, and it is heavily confounded with weight — heavier graphite shafts almost always show lower torque, so it is rarely worth chasing on its own.

Tip Trimming

How much is cut from the tip before installation. It stiffens the tip section and it is how a parallel-tip shaft is made to fit different clubs in a set. Trimming to a generic chart rather than to a plan is one of the commonest reasons a set feels inconsistent.

Parallel vs Taper

Parallel tips are one diameter and are trimmed per club. Taper tips are pre-sized per club and get trimmed only at the butt. Neither is better; they are different build methods with different tolerance implications.

Spine and Alignment

Shafts are not perfectly symmetrical. Whether orienting that asymmetry matters is genuinely debated. We align because it costs us nothing and removes a variable, not because we promise it will add yards.

Raw Length

How much shaft you start with governs how much you can adjust later. We plan raw length with future changes in mind, so a club can be shortened or lengthened without a rebuild where possible.

Weight Sorting

Individual shafts vary by a few grams within the same model. We weigh and sort before building so the heaviest does not land in the wedge and the lightest in the four iron.
